A sort centre has one date that matters. Go live. Everything upstream of that date is a promise, and everything after it is either a working building or an expensive one. We were brought in to install the platforms and the conveyor for a new outbound system at a Calgary fulfilment site, and the date was set before we ever mobilised.

The integrator held the equipment contract. We held the install. That split is common on programs this size, and it works when both sides talk early and often. Our scope covered the structural platforms, the conveyor mounted on and around them, and the safe access that ties the whole thing together. Stairs, handrail, toe plate. The parts nobody photographs and everybody needs.

What the building looked like when we started

Poly sheeting still hung down the walls. The floor was clean and empty, and the roof steel above it was bare. That is the best possible moment to arrive on a job like this, because nothing is in the way yet and every crane pick has room. It is also the moment when a schedule slips quietly, since there is no visible progress to measure against.

We set our own baseline in the first week. Column lines, elevations, and a sequence that let steel go up in one part of the building while conveyor landed in another. Once the first platform bay was standing, the rest of the work had something to hang off.

Crew, and why the number moved

Peak crew was thirty. That was not the number on day one and it was not the number at the end. Manpower on a build like this should breathe. Too many hands early and people stand around waiting for material. Too few in the middle and the back half of the schedule eats the float you spent months protecting.

We ran the count against the lookahead, not against a fixed headcount in a contract. When steel arrived ahead of plan we pulled people forward. When a delivery slipped we moved the crew to a different bay rather than sending them home. The tradespeople notice that. So does the client, eventually, when the date holds.

The lift that sets the tone

Platform steel is heavy and it goes in high. Every pick has a rigging plan, a spotter, and a clear floor under it. We do not improvise that part. The scissor lifts and boom lifts on site were rented, and they were in use most days, which means the ground crew and the elevated crew have to work off the same drawing at the same time.

Once the beams were bolted and the deck was down, the conveyor followed fast. Belt sections, drive units, and the guarding around them. The rhythm changes at that point. Steel work is loud and slow. Conveyor work is quieter and much more precise, because a line that is out of level will run for a week and then start tracking off.

Where the project actually landed

We finished by the go live date. Across the wider program, we were one of very few contractors who did. The client came back with two more pieces of feedback after handover, and both are worth more to us than the first one. Our system had the fewest deficiencies on the punch list. It also ran at the highest throughput of any install in that program.

Those two results are related. A deficiency list is not paperwork. It is a record of every place where something was set close enough rather than set right, and each of those places is a spot where the line will slow down or stop later. Throughput is what you get when the punch list is short.

What we would tell the next owner

Bring the install contractor into the schedule conversation before the equipment ships. Not after. The delivery sequence and the build sequence are the same sequence, and when they are planned apart, someone ends up storing sixty feet of conveyor in the middle of the floor they need to work on.

Ask what the deficiency count was on the last three jobs. Anyone can hit a date by handing over something unfinished. The count is the honest number.

Protect the access work. Stairs and handrail get value engineered out early and bought back late at twice the price, usually after an operator has already been working around a gap for a month.

We still get asked how a crew of thirty hits a date that a much larger program kept missing. There is no trick in it. We planned the sequence, we moved people to where the work actually was, and we finished the details instead of leaving them. That is the whole method.

This project remains one we point to when a client asks whether a tight commissioning date is realistic. Sometimes the honest answer is no. On this one it was yes, and the building has been running since.
